The Enterprise AI Security Checklist You're Probably Ignoring
A 20-point actionable security checklist for enterprise AI deployments. Covers data classification, access controls, audit trails, model permissions, and vendor assessment.

Source code leaks account for 42% of those incidents. Regulated data — financial records, health information, PII — accounts for 32%. And 37% of organizations have already experienced AI agent-caused operational issues in the past 12 months (source).
Most enterprises have some version of an AI security policy. A PDF somewhere. Maybe a Confluence page from last year. Nobody reads it. Nobody enforces it.
Here’s the checklist you should actually be using. 20 items. No fluff. Print it out, hand it to your CISO, and start checking boxes.
Section 1: Data Classification and Handling
1. Classify all data that touches AI systems
Before you do anything else, know what data your AI systems are processing. Every piece of data gets a classification:
- Public: Marketing copy, press releases, published content
- Internal: Internal communications, non-sensitive business data
- Confidential: Customer data, financial records, strategic plans
- Restricted: PII, PHI, source code, trade secrets, regulated data
No AI system should process data above its approved classification level. If your customer support chatbot can access the same database as your financial reporting system, you have a classification problem.
2. Map every data flow in and out of AI systems
Draw the actual diagram. Where does data enter the AI system? Where does it go after processing? What gets cached, logged, or stored? If data leaves your network boundary at any point — even temporarily — document it.
38% of enterprises fear AI agents autonomously moving data to untrusted locations (source). You can’t address that fear without knowing where data flows today.
3. Implement data loss prevention (DLP) for AI interfaces
Standard DLP tools weren’t built for AI interactions. You need AI-specific DLP that can:
- Detect sensitive data in prompts before they reach a model
- Block or redact PII, credentials, and proprietary code
- Monitor AI outputs for data leakage
- Flag when users attempt to extract training data
Tools like Microsoft Purview, Nightfall AI, and custom regex-based filters at the API gateway level are table stakes (source).
4. Define data retention policies for AI interactions
Every prompt. Every response. Every fine-tuning dataset. How long does it live? Where is it stored? Who can access it? When does it get destroyed?
If you’re using third-party APIs, their retention policies override yours unless you have contractual terms stating otherwise. OpenAI retains API data for 30 days by default for abuse monitoring (source). Anthropic has similar policies. Know the terms.
5. Enforce data residency requirements
If you operate in the EU, your data must comply with GDPR’s data transfer rules (source). If you handle healthcare data in the US, HIPAA governs where PHI can go. If you’re in financial services, SEC and FINRA have opinions.
Map your regulatory obligations to your AI data flows. If there’s a mismatch, fix it before a regulator finds it.
Section 2: Access Controls and Authentication
6. Implement role-based access control (RBAC) for AI systems
Not everyone needs access to every AI capability. Your marketing team doesn’t need access to the model trained on financial data. Your engineering team doesn’t need the HR analytics agent.
Define roles. Assign permissions. Enforce boundaries. This is IAM 101 applied to AI — and most companies skip it entirely.
7. Require multi-factor authentication for AI admin interfaces
Any interface that can modify AI system configuration, retrain models, change permissions, or access audit logs requires MFA. No exceptions. Service accounts included — use certificate-based auth or hardware tokens.
8. Separate AI development, staging, and production environments
Your data scientists experimenting with new models should not be doing it in the same environment that serves production traffic. Separate environments with separate access controls, separate data sets, and separate network segments.
Development environments should use synthetic or anonymized data. Never real customer data in dev (source).
9. Implement API key rotation and secrets management
AI system API keys, model endpoint credentials, database connection strings — all stored in a secrets manager (Vault, AWS Secrets Manager, Azure Key Vault). Rotated on a schedule. Never hardcoded. Never in environment variables on shared systems.
A leaked API key to your AI system is a direct path to your data. Treat it accordingly.
10. Control and monitor third-party AI tool usage
Shadow AI is real. Your employees are using ChatGPT, Claude, Gemini, and a dozen other tools on corporate data right now. Without approval. Without oversight.

- An approved tools list with specific use-case boundaries
- Network-level blocking of unapproved AI services
- Monitoring of data uploads to AI platforms
- Regular employee training on what’s allowed
Section 3: Model Security and Governance
11. Maintain a model inventory
Every model in your organization — deployed, in development, third-party, open-source — goes in a registry. For each model, document:
- What data it was trained on
- What data it can access at inference
- Who owns it
- What it’s authorized to do
- When it was last evaluated
- Known limitations and failure modes
You can’t secure what you can’t see. The EU AI Act will require this documentation for high-risk systems (source).
12. Validate model outputs before they reach production systems
AI models hallucinate. They generate plausible-sounding nonsense. If a model’s output directly triggers business actions — sending emails, modifying records, executing transactions — you need validation layers.
Output validation includes:
- Schema validation (is the output structurally correct?)
- Business rule validation (does this action make sense?)
- Confidence thresholds (is the model sure enough to act?)
- Human-in-the-loop for high-stakes decisions
13. Protect against prompt injection and adversarial inputs
Prompt injection is the SQL injection of AI systems. If your AI agent accepts user input and incorporates it into prompts, an attacker can manipulate the agent’s behavior (source).
Mitigations:
- Input sanitization before prompt construction
- System prompt isolation from user input
- Output filtering for sensitive data patterns
- Rate limiting and anomaly detection on inputs
- Regular red-team testing of AI endpoints
14. Version control all models and configurations
Every model version, every configuration change, every prompt template update gets version controlled. You need to be able to:
- Roll back to any previous version instantly
- Audit who changed what and when
- Compare behavior between versions
- Reproduce any past system state
Git for code. Model registries (MLflow, Weights & Biases) for models. Configuration management for everything else.
Section 4: Network and Infrastructure Security
15. Network-isolate AI processing infrastructure
AI systems should run in their own network segment. Dedicated subnets, security groups, and firewall rules. Limit ingress to authorized data sources. Limit egress to authorized destinations. Block everything else.
If your AI system can reach the internet, it can exfiltrate data. If it can reach your entire internal network, a compromised model is a lateral movement vector. Segment accordingly.
16. Encrypt data at rest, in transit, and during processing
- At rest: AES-256 for stored data, model weights, and training datasets
- In transit: TLS 1.3 for all communications between components
- In processing: Consider confidential computing (Intel SGX, AMD SEV) for sensitive workloads where model inputs need protection even from infrastructure admins
Key management through HSM or cloud KMS. Customer-managed keys, not vendor-managed (source).
17. Deploy AI-specific monitoring and alerting
Standard infrastructure monitoring isn’t enough. You need:
- Prompt monitoring: Track unusual query patterns, data exfiltration attempts
- Output monitoring: Flag responses containing sensitive data patterns
- Performance monitoring: Detect model degradation that could indicate tampering
- Cost monitoring: Unexpected API cost spikes often indicate abuse
- Behavioral monitoring: Alert when AI systems take actions outside normal parameters
Build dashboards. Set thresholds. Staff the alerts. A monitoring system nobody watches is decoration.
Section 5: Vendor and Supply Chain Assessment
18. Conduct AI-specific vendor security assessments
Your standard vendor security questionnaire doesn’t cover AI. Add these questions:
- How is our data used during and after inference?
- Is our data used to train or fine-tune models?
- Where is inference processing performed geographically?
- What data retention applies to prompts, responses, and embeddings?
- Can we audit your AI data handling processes?
- What happens to our data if the contract terminates?
- Do you use sub-processors for AI workloads? Which ones?
Only 36% of organizations have visibility into how partners handle data in AI systems (source). These questions close that gap.
19. Require contractual AI data protections
Your vendor agreements need explicit AI clauses:
- No training clause: Vendor cannot use your data to train, fine-tune, or improve their models
- Data deletion: Verifiable data deletion on contract termination
- Breach notification: AI-specific breach notification within 24-48 hours
- Audit rights: Right to audit AI data handling annually
- Data residency: Contractual commitment to processing location
- Sub-processor controls: Prior approval required for new AI sub-processors
If your vendor won’t sign these terms, they’re telling you something.
20. Establish an AI incident response plan
You have an incident response plan for data breaches. You need one for AI incidents specifically:
- Model compromise: What happens if a model is tampered with or produces harmful outputs?
- Data exposure: What if sensitive data leaks through AI-generated content?
- Agent misbehavior: What if an autonomous agent takes unauthorized actions?
- Vendor breach: What if your AI vendor’s systems are compromised?
Define severity levels. Assign response owners. Set SLAs. Run tabletop exercises quarterly. Document everything.
An AI system that processes customer data, generates business communications, or takes autonomous actions can cause damage at machine speed. Your response plan needs to match.
Implementation Priority
You can’t do all 20 at once. Here’s the order:
Week 1-2 (Critical):
- Items 1-2: Data classification and flow mapping
- Item 10: Shadow AI inventory and controls
- Item 6: RBAC implementation
Month 1 (High Priority):
- Items 3-5: DLP, retention, residency
- Items 7-9: Authentication and secrets
- Item 11: Model inventory
Month 2-3 (Build Out):
- Items 12-14: Model security
- Items 15-17: Network and monitoring
- Items 18-20: Vendor and incident response
Ongoing:
- Quarterly reviews of all 20 items
- Annual penetration testing including AI systems
- Continuous monitoring and alerting
Stop Ignoring This
223 violations per month. That’s what “we’ll get to AI security later” looks like.
The companies that treat AI security as an afterthought are the ones showing up in breach notifications. The regulatory environment is tightening — the EU AI Act hits full enforcement August 2, 2026, with fines up to EUR 35 million or 7% of global revenue (source).
Print this checklist. Score yourself honestly. Fix the gaps.
